Growing Shiitake on Oak Logs: An Afternoon of Work for Six Years of Harvest

Cut in winter, inoculate in spring, harvest from the following autumn. The whole system fits in the shade behind a woodshed.

Twenty logs behind our woodshed have produced somewhere north of 200 pounds of shiitake since 2021, for one afternoon of work and a bucket of water now and then.

The mistakes people make are all in the first hour: wrong wood, wrong season, or logs that sat too long before inoculation.

  • 5.5 lb sawdust spawn

1.Cut the right logs in the right month

White or red oak, 4 to 6 inches across, cut between leaf drop and bud break when the sugars are highest. Sweet gum, sycamore and conifers will not work. Leave them two to four weeks before inoculating so the tree's own antifungal defenses fade.

2.Drill a diamond pattern

12mm holes, 1¼ inches deep, six inches apart along the log, with rows offset two inches so the pattern is a diamond. An angle grinder adapter turns twenty logs from a full day into two hours.

3.Pack spawn and wax immediately

Fill each hole flush with the palm tool and seal it with hot cheese wax the same minute. Any hole left unwaxed dries out and invites competitors. Wax the cut ends too.

4.Stack in deep shade and wait

Crib-stack off the ground under dense shade — the north side of a building or under hemlocks. Water in dry spells; logs should feel heavy. First flush comes 9 to 12 months later, usually the autumn after inoculation.

5.Force flushes with a cold soak

Once the log is fully colonized, a 24-hour soak in cold water triggers fruiting on demand. We rotate through the stack so something is fruiting every two weeks from May to October.

Common questions

How long until logs fruit?
Six to twelve months after inoculation, depending on log diameter and species. Once they start, expect harvests for five to six years.
What wood is best for shiitake?
White or red oak cut in dormancy, 4–6 inches in diameter, used within six weeks of felling so competing fungi never get established.
How much does a log produce?
Roughly a pound to a pound and a half per log per year, in two or three flushes.
